Safety is felt, not stated.

Most of us who lead have already done the work. We have run the sessions. We have written the values down and meant them. We have said, clearly and more than once, that it is fine to challenge, fine to disagree, fine to get something wrong and say so early.

And in a great many teams, people still hold back. Mistakes still surface late. The conversation that everyone can feel in the room still does not happen.

That gap is not evidence that we did not mean it, or that the team is not trying. It is a signal that we have been treating psychological safety as something that can be declared into existence, when in practice it is something a nervous system either registers or does not.
